Building resilience with trees, on farmers' own terms

Climate work usually fails at the technology transfer stage, because farmers' own priorities never entered the research. This project started from the opposite premise. Farmers in Njombe named the climate hazards that mattered to them, co-designed the trials, managed the experimental sites and reviewed the results, across three agroecological zones from highland to lowland.

The idea

Research of farmers, by farmers, for farmers

Efforts to build climate-resilient farming usually break at the same point. Farmers' own priorities and constraints are not taken into account, farmers are not part of the research, and the recommendations that emerge do not match the reality of the plot.

This project inverted the sequence. It starts from three assumptions: that farmers hold detailed knowledge of their own land, that they are risk-averse and will trust a solution they have developed or watched being tested, and that research done with farmers rather than on them changes how knowledge is created and spread.

In practice that meant training the farmers' organisation's own staff to identify climate risks, running workshops where farmers defined the priorities for each agroecological zone, setting up experimental sites that farmers co-designed and managed, reviewing results together, and spreading what worked through farmer-to-farmer exchange.

What farmers put first

Across all three zones, farmers identified the same two priority climate hazards: unpredictable rainfall and rising temperatures. A single adaptation and mitigation action plan was developed from that and shared back, tailored by zone. The five experimental sites came directly out of these workshops.

Who did the work

NADO

The Njombe Agricultural Development Organization is a member-based agricultural organisation in Tanzania's southern highlands. Its members grow maize, beans, sunflower, tomato, cabbage, Irish and sweet potato, soybean, vegetables and fruit.

Thirteen NADO staff were trained as trainers on the AgriCord and FFD Building Resilience toolkit, and it was they who then ran the zone workshops. Eleven field officers were trained in biochar making, six in soil sampling and three in carbon trading. The capacity stays with the organisation after the project closes.

Two different numbers, both correct

NADO has 16,204 members. This project reached 2,291 farmers. The first is the size of the organisation, the second is the reach of this piece of work, and they should not be read as the same thing.

The work

Five strands, one action plan

Each strand answers back to the two hazards farmers named. Open any of them for the practical detail that was taught in the field.

Soil 1,046 people reached

Soil samples from the experimental sites were collected by NADO staff trained at Sokoine University and analysed by TARI for texture, pH, nitrogen, phosphorus, potassium, organic carbon, calcium, magnesium, sulphur, iron, zinc, cation exchange capacity, bulk density and conductivity.

What came back

Use animal manure where it is available, combined with incorporating crop residues and cereal and legume rotations such as maize with common bean, to maintain and build soil organic matter. Plus agricultural lime.

The message farmers received

Forty per cent of the world's soil is already degraded. Healthier soil stores more carbon and produces more, and good soil holds water, which cushions a drought.

What a farmer can do: use manure and compost, rotate crops to balance nutrients, plant cover crops against erosion, practise agroforestry for shade and moisture, avoid burning fields so soil organisms survive, and use biochar to reduce soil acidity.

Biochar, the pit method ready in three days

Biochar is charcoal made by burning crop residues with too little oxygen, a process called pyrolysis, which locks the carbon in rather than releasing it. It holds moisture in the soil, reduces acidity, cuts the need for industrial fertiliser and reduces greenhouse gas emissions.

What you need

Crop residues such as maize or rice stalks, cobs and farm waste. A hoe or shovel, a bucket of water, and sacks. A metal kiln works faster but needs skill and costly equipment, which is why farmers were trained on the pit.

Method

Add a layer each time white ash appears on top, with no smoke escaping. When the pit is full and covered in white ash, sprinkle water gradually until the fire is out, cover with sacks and soil, and leave to cool. After three days the biochar is ready to use or to store.

Two cautions

Do not use eucalyptus, which can carry chemicals harmful to plants. And make sure the fire is fully out, to avoid starting a field or bush fire.

For tree farmers

Pruning residues make good raw material, and the biochar itself can be sold as a source of income.

Agroforestry Leucaena, Sesbania, Gliricidia

The trials found that Leucaena, Sesbania and Gliricidia grow well alongside crops. Farmers practising agroforestry reported better soil, increased drought resilience, and improved food security and household income.

The practical advice

Start small, with a few trees at the field edges. Combine carefully, using trees and crops that support one another. Prune properly, to avoid too much shade. And join a group, to learn from other farmers and from specialists.

Beekeeping 718 farmers trained

A baseline survey was produced and shared with 65 stakeholders, 50 farmer representatives and 15 local government extension officers, and it shaped the training that followed.

What was taught

Use of modern harvesting equipment: protective suit, boots, smoker, brush, hive tool and uncapping fork. Farmers were also introduced to the full range of bee products beyond honey, namely beeswax, propolis, pollen, royal jelly, bee venom and bee bread.

Why it earns its place

Beekeeping does four things at once. It protects forests, by giving an income that does not require cutting trees. It boosts pollination and so crop production. It works against climate change, because the trees stay standing and keep absorbing carbon. And it improves household income.

Fire management 8 village bylaws

Working with 99 village fire management committee representatives, eight villages developed their own fire management and control bylaws, and 862 people were sensitised on them. The villages are Nyumba Nitu, Nyombo, Ihanzutwa, Iteni, Usuka, Lugoda, Sakalenga and Itunduma.

The message

Uncontrolled fire destroys forests, soil, water sources and biodiversity, worsens drought and adds greenhouse gases. Avoid lighting fires carelessly, especially in the dry season. Do not clear fields with uncontrolled fire, and do not burn crop residues. Use no-burn methods such as conservation agriculture instead, and turn residues into biochar and compost.

Inclusion

Women were 53% of all farmers reached and young people 39%. Women are also the majority in the strand with the deepest engagement: 1,062 of the 1,794 farmers who worked on the experimental sites and demonstration plots.

These are testimonies gathered for the project's extension flyers, not the findings of a survey. They describe what individual farmers experienced, and they are worth reading as that rather than as an average effect.

Lessons learned

What the project takes away

Farmer-led approaches accelerate adoption

Where farmers were directly involved, through experimental sites, demonstration plots and peer-to-peer learning, adoption increased significantly. Involvement is not a courtesy in this method, it is the mechanism.

Climate adaptation needs a multi-stakeholder approach

It works only when NGOs, local government authorities, research institutions, farmers' organisations and communities act in a coordinated way. That coordination is what improves technical support, resource mobilisation, knowledge sharing and the long-term durability of the work.

Honest constraints

Some activities started late and the project period was short, so modern beekeeping and agroforestry have not yet produced results farmers can see. The gains in productivity, resilience and livelihoods from these two interventions take years, and continued follow-up and support are needed for farmers to benefit fully.

Climate impacts, meanwhile, are intensifying. Unpredictable rainfall and rising temperatures continue to threaten food security, livelihoods and ecosystems, which is precisely why stronger coordination and forward-looking strategies are needed.

Who carries it on

Institutionalisation with local government

NADO will keep working with the district authorities to embed climate resilience work through the extension officers trained under the project, so that support to farmers continues after the project closes.

Lead farmers carry it forward

The experimental sites and demonstration plots stay active, with farmer facilitators and lead farmers sustaining knowledge transfer on soil amendments, conservation agriculture, agroforestry, beekeeping and farm diversification.
